Plan your shifts ahead of time

How many managers do you know that have no idea who is on their schedule before that shift actually arrives? These are the same managers who are never prepared for the possibility of being under or over staffed. Likewise, they never set shift goals, Things To Do, or training focuses. They are, however, the same managers who will complain the next day about the tough shift they had.

Assume shift responsibility

One problem that many managers have is the fact that they seem to take forever to assume responsibility or their shifts. They may arrive on time, but they have to first enjoy a relaxing cup of coffee, maybe a smoke or two, and even catch up on the latest store gossip. Some may even wait for the previous manager to leave before accepting shift responsibility.

Arriving a good 15 to 30 minutes early for a shift is more important than they realize. Instead of going for that first cup of coffee, they should be doing an initial brief walk-through, greeting members of their team and making notes for the shift.

Set the mood for the shift

One of the most under utilized methods of setting the mood for a shift is something as simple as a One Minute Team Meeting. It doesn’t take but a moment to pull your staff together (either as a whole, or if a larger operation, by departments) and communicate your goals with a positive mental attitude.

Great phrases include:

“We’re going to have a good time tonight!”

“We’re going to make our customers happy today, and here’s how… ”

“We’re going to be out one hour after closing tonight, and here’s how we’re going to do it… ”

Of course, you can always set other moods for your shift.

A mood of indifference can be set by not really making an effort to communicate with your staff at all. Likewise, a mood of tension can be set by going all out in your efforts to let everyone know that you’re a hard-nosed jerk of a boss, and that you’re on the warpath.

Part of your job is knowing how to create an atmosphere of excitement. Teams that are excited about what they are doing produce results.

Get organized

While doing your initial walk-through, take notes as to what your priorities will be for the shift. Check your product and inventory. Review your management log and communicate with the other managers. Use your operation’s systems, whether they be work station charts, party books, a.m./p.m. checklists, Things To Do lists or prep sheets… they are all vital.

Float

There is no place for an office manager in restaurant operations. Be visable by practicing Management By Walking Around, however, don’t get in the way of your staff (some managers confuse the two).

Set high standards. Don’t allow mediocrity. Never walk past a mistake. Use timely feedback. Be results oriented.

Provide Ongoing Training

Too many restaurant managers feel that once an employee’s initial training is over, they’re trained. Operators who have this belief usually have an ulcer to go along with it. Realize that training is an ongoing process and is done with each and every encounter with your staff. You should be able to teach something new to each person.

Leadership

Leadership consists of many things, including everything detailed above. But it also includes encouraging teamwork; giving recognition and appreciation; and setting the example. Don’t be afraid to make a decision. Your response may not always be the proper one to make, but at least you didn’t allow the decision to be made for you through inaction. It is much easier to lead someone than it is to push them.

It is plain common sense to train a staff according to that particular restaurant’s procedures otherwise the balance and consistency of customer service will be thrown off.

At times, in my restaurant consulting experiences, I find that owners/operators can be very hesitant to let an outsider do the initial restaurant evaluation prior to waiter training for a score of reasons such as fear of embarrassment, dealing with egos being stepped on during the process, not wanting anyone to be very close to operations etc.

In truth, a restaurant and its dining room service cannot progress over time without experienced, objective, constructive criticism — whether it comes from the outside or within.

Restaurant service system flaws can continue on for years without being corrected costing time, money, and headaches. And just the same, waiter service technique flaws can go on for years as well.

Sometimes, it’s not necessarily deep rooted flaws, but just a better, faster, more organized and streamlined way of going about procedures — no matter how small the solutions may seem to be. Time is money when it comes to the repetitive nature of dining room service and there are no two ways about it.

To improve restaurant performance, you need to know what areas are in need of improvement. The Restaurant Manager should ask for feedback from experienced staff and repeat customers as well.

Once you know what you are doing right and what needs work, you can develop systems and documentation to improve your establishment.

Many times, it’s simply a matter of confusion as the “left hand” doesn’t seem to know what the “right hand” is doing (or why). You’ll find that clear communication between all staff members and management goes a long way in helping you achieve your restaurant performance goals.

Commercial Ovens:

  • Wipe out spills from your oven cavity daily- this will cut down on rust and corrosion in the oven cavity, while also reducing the possibility of fire hazards.
  • Walk-In Coolers and Freezers:

  • Keep the doors closed when not in use- if doors are left open for any extended amount of time, ice can quickly build-up on the evaporator coils and cause cooling problems. Keeping doors closed will help cut down on any unnecessary service calls.

  • Steam Tables/Warmer Wells:

  • Some units require the heating element be immersed in water at all times. It is important that the water level in the well never drops to a level where the immersible element is exposed, as this can cause premature failure.
  • Keep the heating elements clean and free of any mineral build-up as this can also decrease the life of your equipment.
  • Air Conditioning/Heating System:

  • Have your Air Conditioner Filters changed or cleaned monthly. This will help save immensely on your electricity bill, as air conditioning can be a considerable percentage of your electric bill (20-30%).
  • Be sure to get your Air Conditioning/Heating system checked by a qualified professional at least twice yearly, to be sure both the Heat and Cool cycles are operating safely and efficiently.
  • Condenser Coils:

  • Keep condenser coils clean on all refrigeration equipment, such as: ice-making equipment, refrigerators, freezers, salad coolers, air conditioning units, etc…
  • Keeping condenser coils clean and free from dust and grease will help prevent breakdowns and costly repair bills, and will also save on electricity.
  • Dust can usually be brushed of the coils or blown off with compressed air. Grease build-up sometimes requires a service company to clean it thoroughly with a coil cleaning solution.
  • Ice Machines:

  • Ice machines are one of the most important pieces of equipment in your restaurant/bar. Keeping it clean will make it run better, it will make more ice, and it will cause less wear and tear on component parts, therefore saving money on electricity, as well as excessive repair costs.
  • Let us keep your ice machine in good working order with a high-quality, properly installed water filtration system. Change those water filters every 3-6 months. Both of these suggestions will help extend the life of your ice machine, cut down on costly repairs, and finally, make cleaner, better tasting ice for your customers.

    Jack-in-the-Box has even experimented with placing a small computer chip in special promo posters that communicates with mobile devices and alerts customers to local store locations and deals.

    Maybe those retina scans aren’t that far off after all.

    As marketing methodology improves using these new technologies, restaurants will be able to reach their customers in increasingly innovative ways. Building email and text number databases of customers will help connect customers and businesses and allow restaurants to improve sales in slow periods and maximize customer retention. Most importantly, restaurants can learn about their customers and cater more directly to their needs. Knowing what customers want when they want it is half the battle in any service industry, and especially in the food service industry.

    Section 1: What to Do Before an Inspector Visits

    Without a health inspection, your restaurant could fall victim to a foodborne-illness outbreak that could ruin your establishment’s reputation and even force you to close your doors.

    The proper strategy for a successful health inspection is to be ready for an examination at any time. This means that you and your managers should become inspectors and conduct weekly, in-house examinations before health inspectors arrive.

    • When conducting a self-assessment, you should use the same form-or a similar form-that your health department uses and put yourself in the health inspector’s place.

    • Your self-inspection should include walking into your establishment from the outside to get an outsider’s impression.

    • After you inspect your operation, hold a 10-minute briefing with kitchen staff to review any problems. This step will help convey the importance of food safety to staff members.

    • If your staff includes employees for whom English is a second language, ask a bilingual employee to translate the findings to them so they also understand how important cleanliness is to the success of your restaurant.

    • Your self-inspection priorities for kitchen employees should include: food temperature, awareness of food types and hand washing.

    • Temperature guidelines include checking the temperature of products when they arrive, when they are stored and when they are served. Doing this will reduce foodborne-illness outbreaks by 70 percent.

    • Food-type guidelines are divided into three categories: beef and beef blood; chicken; and all other types of food. These three categories can never touch each other during preparation.

    • The importance of hand washing should be re-enforced by posting signs at all kitchen sinks and in employee restrooms.

    • Train your managers to ensure that they are up-to-date on the latest food-safety techniques. Restaurant employees can use the National Restaurant Association Educational Foundation’s ServSafe food-safety training program.

    • Review your local health code for any special, local requirements.

    • Another way to influence the outcome of your health inspection is to get involved politically. Join your state’s health-code-revision committee to give a restaurateur’s perspective. Involve senior staff on such committees as well.

    Now that you have prepared for the examination, you need to know what to do when a health inspector arrives. Be warned that examiners usually arrive unannounced, so you’ll want to be ready on any occasion, even during a rush.

    Section 2: What to Do When a Health Inspector Visits

    Don’t panic when an inspector arrives. Think of this as a learning opportunity that will benefit your operation by making it as safe as possible.

    To make an inspection as pain-free as possible, you should:

    • Ask to see the inspector’s credentials first. In some cases, people have tried to pass themselves off as health officials. If you’re unsure of the person’s credentials, call the local health department or the inspector’s supervisor for verification.

    • Do not refuse an inspection. The examiner will likely get an inspection warrant that you can’t refuse and the examination will be even more thorough.

    • Tag along with the inspector and take notes of any violations he or she finds. This gives you the chance to correct simple problems on the spot and the examiner will note your willingness to fix problems.

    • Refrain from offering any food or any other item that can be misconstrued as an attempt to influence the inspector’s findings.

    • After the exam, be sure to sign the inspector’s report. Signing it doesn’t mean that you agree to the findings; it only means that you received a copy of the report.

    • Ask the inspector to explain his findings to your staff and offer suggestions on areas that need improvement. Even the cleanest restaurants sometimes contain health-code violations.

    Section 3: What You Can Do if You Are Cited

    Here’s what you can do to limit the damage of an adverse health inspection:

    • Fix small problems during the inspection to let the examiner know you are willing to work with him or her.

    • If you don’t understand the violation, ask the health official to explain. Don’t be confrontational.

    • If you disagree with the inspector’s findings, keep quiet for the time being and appeal the decision later. Your health inspector should be your ally. He or she can improve the quality of your cuisine and save you from the devastation of a foodborne-illness incident.

    As food prices keep rising, restaurant owners can’t help thinking about ways to deal with those eroding profit margins.

    At times like this, it may seem like a good idea to shop around for better prices on your key ingredients. After all, what if you could:

    * Negotiate better prices with your current supplier?

    * Make several suppliers bid for your business?

    * Switch to new suppliers altogether?

    This is a natural response. But you could be shooting yourself in the foot.

    Here’s how.

    Trying to get a better price on chicken breasts can only get you so far. The benefit to your business may be short-lived and illusory: The only way food prices are going is up. And you could be trying to solve the problem from the wrong end.

    Think about what you’d have to give away to get a better deal:

    * Scenario #1: You sacrifice the food quality. If you are already a troubled restaurant, that could be the last nail in the coffin of your business.

    * Scenario #2: You replace your old supplier with someone less reliable. Then one night you may leave more money on the table than you could have saved on the ingredients.

    * Scenario #3: You throw yourself into heavy-duty negotiations that will suck up a lot of your time. You should know that your time has a high price tag attached to it and it may be better invested elsewhere.

    Which brings us to the next point.

    The fact that you can’t sustain the increase in food costs is a symptom of a bigger problem. If the menu is stale and unoptimized, if the concept is unexciting, and if you are doing a mediocre job of getting enough people to try your food, then don’t look for a bail-out from your supplier.

    Sure, you shouldn’t be paying more than a fair market price for the ingredients. But you shouldn’t be paying much less either. If the basic economics of your business aren’t right, you’re fighting a losing battle against an enemy of your own creation.

    That enemy’s name is “Poor Me” – and we’ve all met him at some point in our lives. He comes unannounced and turns a confident restaurant owner into a wimp who blames everything and everyone – government, weather, competition, economy, suppliers, even customers – for the lack of profits in his business. To have a fighting chance, you need to get out of the cost-saving penny-pinching nickel-and-diming mindset and start plugging chasmic holes in your marketing.

    When you can get enough customers to come and gladly pay the prices your food is worth, then you’d better be ready to seize the night. And that’s the night when you need your supplier on your side.

    Manual or Limited Integration

    Mixed Point of Sale (POS) or partial integration, combines the restaurant’s POS system with manual inventory procedures. Point of sale refers to the computer system used to order food and drinks as well as settling all checks.

    Each time an item is ordered through the POS it is removed from the current inventory. When the items are counted during inventory, the on-hand stock should match the inventory listed by the POS. If however, there are discrepancies between the two lists, another physical count of the inventory must begin.

    This method of inventory management is more effective than the limited system, and when combined with strong loss-prevention procedures can result in large cost reductions per month.

    Fully-Integrated

    A fully-integrated inventory management system implements three different elements into its system. It combines the restaurant POS system with an Ordering/Shipping system as well as an electronic physical inventory system. This is the most sophisticated and accurate of the three systems and results in the least amount of monthly and overall loss of product and profits.

    Some restaurant suppliers will provide their more important restaurants with an online ordering system. This system is integrated with the restaurant’s POS and can accurately predict what is in on-hand inventory, as well as forecasting the size of the next supply order.

    Once per week or even per month there is a physical inventory done with portable, electronic bar-code readers and electronic scales. All data is automatically sent to both the supplier and the restaurant.

    Some are so sophisticated that they incorporate the recipe breakdowns, by ingredient and then calculate the inventory. This type of system will save you money in the long run but also help you run a more streamlined and efficient restaurant business.
